Signs your HVAC is failing — and why the replacement is usually sized wrong
Most homeowners replace heating and cooling equipment reactively, in the first genuinely hot week of the year, from whichever company can come out fastest. That is how oversized, poorly matched systems get installed, and it is worth knowing the failure modes before you are in that position.
When it is genuinely near the end
- The equipment is past about 15 years old. Modern equipment is meaningfully more efficient, and parts availability starts to bite.
- It has needed refrigerant added more than once. Refrigerant is not consumed — if it is low, there is a leak.
- It uses R-22. Production ended in 2020; servicing it now is expensive and gets more so.
- Rooms that never reach the set temperature, or a system that runs almost continuously in mild weather.
- A repair quote approaching a third of replacement cost on equipment already past twelve years.
The sizing problem
The instinct — and often the sales pitch — is that a bigger unit will cool better. The opposite is true. An oversized air conditioner drops the temperature quickly and then shuts off, which sounds efficient but means it never runs long enough to remove humidity. The house ends up cold and clammy. Worse, the equipment short-cycles: repeated starts are what wears a compressor out, so an oversized unit tends to die early.
Correct sizing comes from a Manual J load calculation — an assessment of your home's actual heat gain and loss based on its size, orientation, insulation, window area and air leakage. Ask whether one was done and ask to see it. A contractor who sizes by square footage alone, or who simply matches whatever was there before, is guessing. What was there before may well have been wrong too.
Ducts are often the real problem
New equipment attached to leaky, undersized or badly laid-out ductwork will underperform no matter what its efficiency rating says. In many homes a meaningful share of conditioned air is lost before it reaches a room. If some rooms have never been comfortable, the ducts are the more likely culprit than the equipment. Ask whether the duct system is sized for the new equipment and whether static pressure will be tested after installation.
Heat pumps
In a mild climate a heat pump does both jobs with one system, and it is increasingly the default recommendation. The considerations are electrical capacity — you may need a panel upgrade if you are moving off gas — and making sure the equipment is rated for your actual temperature range. Available rebates change frequently; ask the contractor which ones apply and who files the paperwork.
What to ask
- Did you run a Manual J, and can I see it?
- Is the existing ductwork sized for this equipment, and will you test static pressure afterwards?
- What does the quote include for the condensate line, the disconnect, and the pad or mounts?
- What annual maintenance does the warranty require me to document?
